Case study
THE CHANNEL
A 390-video library where one video does the work of sixty
Surfer Academy has published 390 videos for 35.3K subscribers. The median of its last 30 uploads sits at 5.1K views, which is a healthy number for a B2B software channel.
Then there is the 50-minute beginner course from six months ago: 324K views. That is 64 times the median. The next two (an AI search guide at 160K and a “3-step SEO playbook” at 94K) are 31× and 18×.
When one video does the work of sixty, “post more” is the wrong question. The useful one is what that video had that the other fifty-nine did not.
The top of the library, in plain numbers
The Complete SEO & AI SEO Course for 2026: 324K views, 6 months old
How to Dominate AI Search Results in 2026: 160K, 1 year old
How to Rank #1 in Google in 2026: The 3-Step SEO Playbook: 94K, 8 months old
Product-launch videos (“Introducing Domain Map”, “Introducing Content Audit”): 35K to 42K, 2 years old
Two older launch videos sit higher in the all-time list (a 1.5M product teaser and a 323K article-generator demo). We read those as launch assets, not a format you can repeat on a schedule, so we look past them.
WHAT THE DATA SHOWS
Why the course won: a buyer’s whole question, answered in one sitting
Looking at the top five, four things repeat.
1. The title promises completeness and a date
“Complete”, “Full Beginner’s Guide”, “2026”, “3-Step Playbook”. The viewer knows what they get and that it is current. The Search Console tutorial follows the same pattern (“2026: The Complete Guide”) and is among the best of the recent uploads at 22K, 4× the median.
2. It is long on purpose
The winner runs 50 minutes. Most recent uploads run 12 to 30. People searching “learn SEO” want one place to learn it, and a chaptered long video is that place.
3. A second face
The course is credited to the channel and Matt Kenyon. A recognisable person fronting a topic gives the viewer a reason to stay past the first minute.
4. It meets the buyer before the product pitch
Beginners learning SEO and AI search are tomorrow’s trial users. The course earns trust first, then the product shows up as the tool used in the lesson.
The pattern in the weaker videos is just as clear. Feature walkthroughs (“How to Use Surfer’s Content Editor”) top out around 33K. Videos that explain a method, rather than a feature, travel further.
WHAT WE DO WITH IT
What we do with it
This is how the breakdown becomes a production plan for the channel.
Cut the course into a series. Each chapter becomes its own video, titled as the question a beginner types: “how to do keyword research for AI search”, “how to read a content score”. One 50-minute asset becomes ten search entry points.
Refresh on a calendar. The title carries the year, so the course gets re-recorded and re-dated when the advice changes, rather than left to age.
Add a next step to every lesson. The course is top-of-funnel. Each video gets one tracked link (trial, template or checklist) so views can be tied to sign-ups, not just watch time.
Keep product launches, but package them like lessons. “Introducing X” becomes “How to plan a content strategy in 10 minutes (with X)”.
Questions a SaaS founder would ask
Do we need a 50-minute video to win? No. The pattern is completeness, not length. A 12-minute video that fully answers one question outperforms a 30-minute one that half-answers three.
Are launch videos worth making? Yes, for existing users. They rarely bring in new ones. Put the discovery budget into method videos.
How do we tell a breakout from a fluke? Look for the same title pattern in two or three of the top ten. Here “year + complete/playbook” shows up four times.
